Hotel acquisition and repositioning: the first 100-day control plan

A hotel transaction is not complete when the asset changes hands. The value thesis still has to survive condition, compliance, operator requirements, brand standards, procurement, capex and the realities of trading through change. The first 100 days should convert the underwriting case into one controlled delivery position.

Where exposure forms

Four questions the reporting should already answer.

If these positions cannot be reconciled quickly, the next commitment is carrying more exposure than the headline report suggests.

01

Investment case drift

The acquisition model, technical findings and operating plan are often developed on different assumptions.

02

Unpriced operator requirements

Brand, F&B, technology, fire, MEP and guest-experience requirements can enter after the capex position is treated as fixed.

03

Trading versus delivery

Phasing, shutdowns, access and readiness decisions directly affect revenue but are rarely held in one programme.

04

Diffuse authority

Owner, operator, asset manager, designer and contractor decisions can move independently without a single development lead.

Owner-side control test

What should exist before the next gate.

Not another layer of administration—a short, current position that allows the principal to decide with confidence.

01

Reconcile the investment model, surveys, compliance position and operator brief into one assumptions register.

02

Define the 100-day decisions, owners, evidence and last responsible dates.

03

Create a capex baseline that separates committed scope, enhancement, compliance and risk allowance.

04

Connect the development programme to operational phasing, revenue protection and opening readiness.

05

Agree governance and escalation before appointing or expanding the consultant team.
